Tungsten West is rebuilding the processing flowsheet at its Hemerdon mine in Devon, England, around six TOMRA Mining XRT sorters fitted with the vendor's OBTAIN Deep Learning technology, with the company targeting a ramp-up to full-scale production in the first quarter of 2027.

The choice matters more than a routine equipment order usually would. Hemerdon has been restarted, stalled and redesigned before, and the economics of the deposit have always hinged on the same problem: how much waste rock you can throw away before you spend money grinding it. Sensor-based sorting is the industry's answer to that question, and putting six units in the line makes it structural to the plant rather than a bolt-on.

What XRT sorting actually does to the flowsheet

XRT stands for X-ray transmission. Rock passes under an X-ray source on a belt, and the sensor reads how much radiation makes it through each particle. Denser, higher-atomic-number material — in this case the tungsten-bearing rock — absorbs more, so it presents a distinct signature against barren granite and waste. A bank of air jets fires at the moment each particle leaves the belt, kicking accepts and rejects into separate streams. The technique works on the physics of the material itself rather than on surface colour, so it is unaffected by dust, wetness or staining.

The OBTAIN Deep Learning layer sits on top of that. Instead of a fixed threshold rule, a trained model classifies the X-ray image, which is what allows a sorter to handle particles where the tungsten signal is faint, partially shielded, or mixed with other dense minerals. For a low-grade, high-tonnage deposit, that discrimination at the margin is where the recovery either exists or does not.

The commercial logic is straightforward. Every tonne of waste rejected ahead of the mill is a tonne that does not consume grinding power, reagents, water or tailings capacity. Comminution is typically the single largest energy line in a hard-rock concentrator. Pre-concentration upgrades the feed and shrinks everything downstream of it, which is why a plant designed around sorting looks different — and usually smaller — than one designed without it. International Mining reported the deployment as a key component of the redesigned plant, not an incremental addition to the old one.

Why the UK wants a domestic tungsten mine

Tungsten sits on the UK critical minerals list. That designation is not a subsidy in itself, but it is the gate through which policy support, permitting priority and public financing tend to pass. The metal earns the label on use rather than volume: tungsten carbide is the working edge of industrial cutting and drilling tools, and tungsten alloys go into aerospace components, armour and penetrators, electrical contacts and heat-resistant parts. There is no clean substitute for it in most of those applications.

Supply is the other half of the case. Chinese export restrictions have been reshaping the global tungsten trade, and for Western processors and toolmakers that has turned a price question into an availability question. A buyer who can point to a non-Chinese unit of tungsten concentrate has something structurally different to sell, and that shows up in contract terms as well as price.

Hemerdon is one of the few Western deposits of meaningful scale that is already permitted, already mined, and already built out with pit infrastructure. That is a rare combination. The hard part of a new mine — land, licences, local acceptance, an established pit — has largely been done. What remained was a plant that worked at the grades the orebody actually delivers.

The Q1 2027 timeline and what has to go right

A first-quarter 2027 target for full-scale production sets a clear sequence. Sorters have to be installed and commissioned, the deep-learning classification has to be trained on Hemerdon's own ore rather than on generic samples, and the plant has to prove it can hold sorting performance across the variability of a working pit rather than a test campaign. Ore that behaves in a pilot does not always behave at throughput.

Three things are worth watching between now and then:

  • Commissioning milestones. First ore through the sorters, and then sustained run-time, are the credible markers. Nameplate capacity claimed before that means little.
  • Financing of the redesign. Rebuilding a flowsheet is capital work, and how it is funded — equity, debt, offtake prepayment or state-linked support — determines how much of the eventual concentrate revenue reaches shareholders.
  • Offtake structure. Whether output is committed to European or North American converters, and on what pricing basis, will say more about the project's durability than any single quarter's tonnage.

Tungsten West has not published, in this announcement, an output figure, a capital cost or a financing package, and none should be assumed. The verifiable content is the equipment decision, the site, and the date.

A sector-wide shift toward sorting before grinding

Tungsten West has not published, in this announcement, an output figure, a capital cost or a financing package, and none should be assumed.

Hemerdon is a specific project, but the engineering choice is a general one. Across hard-rock mining, declining head grades have pushed operators toward pre-concentration because the alternative — building ever larger mills to process ever poorer feed — collapses under its own power bill. Sensor-based sorting has moved from novelty to standard consideration in diamonds, base metals, industrial minerals and now increasingly in critical-minerals projects where the economics are thin enough that waste rejection decides viability.

The deep-learning element is the newer part. Classification models trained on X-ray imagery extend sorting into ores that fixed-threshold machines handled poorly, which widens the set of deposits that can be made to work. For Western supply chains trying to build redundancy against concentrated export control, that technical extension is quietly strategic: it changes which known deposits count as resources.

Broader markets were soft on the afternoon of the announcement, with the S&P 500 tracking ETF at $757.63, down 0.43% on the day, and the Dow 30 tracker at $520.37, off 0.79%, as of the last trade at 16:43 GMT on 15 September 2026. Critical-minerals development stories, though, tend to run on their own clock — the tape on any given afternoon says little about whether a plant commissions on time.

The signal from Hemerdon is that the restart is being engineered around waste rejection from the outset. Whether that converts into concentrate on a ship in early 2027 is now a commissioning question, and commissioning questions are answered with run-time, not press releases.

Frequently asked questions

What is Tungsten West installing at Hemerdon?

Tungsten West is deploying six TOMRA Mining XRT sorters equipped with OBTAIN Deep Learning technology as a key component of a redesigned processing plant at the Hemerdon tungsten mine in England. The sorters are central to the new flowsheet rather than an add-on to the previous plant design, and the company is targeting full-scale production in the first quarter of 2027.

How does XRT sorting work?

X-ray transmission sorting passes crushed rock under an X-ray source on a conveyor. The sensor measures how much radiation penetrates each particle; denser, tungsten-bearing rock absorbs more than barren waste. Air jets then divert accepted and rejected particles into separate streams. Because it reads material density rather than surface appearance, it works on dusty, wet or stained rock.

Why does sorting matter for a low-grade tungsten deposit?

Rejecting waste before the mill reduces the tonnage that has to be ground, which cuts electricity, reagent, water and tailings requirements. Grinding is usually the biggest energy cost in a hard-rock concentrator. For low-grade, high-tonnage orebodies, pre-concentration can be the difference between a project that pays and one that does not.

Why is tungsten considered a critical mineral in the UK?

Tungsten is on the UK critical minerals list because of its industrial importance rather than its volume. Tungsten carbide forms the cutting edges of industrial tools, and tungsten alloys are used in aerospace, defence, electrical contacts and heat-resistant components, with few practical substitutes. Supply concentration and export restrictions add to the strategic concern.

How do Chinese export restrictions affect the project?

Chinese export restrictions have been reshaping global tungsten supply, turning availability rather than price into the primary concern for Western processors and toolmakers. That gives a permitted, non-Chinese source of tungsten concentrate a structural advantage in contract negotiations, which is part of the commercial rationale for restarting Hemerdon.

What should investors watch before Q1 2027?

Three markers matter: commissioning progress, including first ore through the sorters and sustained run-time at throughput; how the plant redesign is financed, whether through equity, debt, offtake prepayment or state-linked support; and the structure of any offtake agreements, including which converters take the concentrate and on what pricing basis.
